Turning AI spend into a roadmap

A different type of engagement from our 30-day diagnostic - advisory and roadmapping work for a Series B startup navigating AI adoption.

A Series B startup spent £300k+ in a year with free rein to experiment with AI, plus £150k+ in internal time, with no clear sense of where the value actually was. We built the roadmap that told them where to focus.

Challenge

A Series B startup with 70 employees gave its teams free rein to experiment with AI. Within a year, that cost £300k+ directly and an estimated £150k+ in internal time, and nobody could say with confidence what value was being created. It built real capability and increased their team's AI literacy, but open-ended exploration isn't sustainable, and with 70 people all running their own projects, there was no way to understand what was interesting vs what should be scaled.

Approach

We started by understanding their primary objective as a company, which was customer acquisition. We sat with their teams to understand their decision-making and where manual effort, information gaps, and workflow friction were costing them. Once that picture was clear, we evaluated AI opportunities against it, weighing business value vs feasibility.

Outcomes

The result was a prioritised roadmap: 4 priority AI opportunities tied to real operational value, tested in pilot groups of 5 before wider rollout. That reduced the risk of building something nobody adopted and gave the company a clear answer to the question it started with: where was AI worth the investment?

Key Insight

AI transformation is an organisational decision-making and adoption challenge. The most successful AI initiatives combine identifying the right opportunities with involving the people who will use them. By testing ideas in real working environments, learning from user feedback and bringing teams into the decision-making process, organisations can reduce risk and build stronger adoption.
